Most preventable churn has clear signals that most companies are simply not watching. Structuring proactive customer service that captures these signals may be the highest-return intervention in the entire operation.

Two Types of Churn

Involuntary churn (20 to 40% of total): expired cards, billing failures. Solved with dunning automation — automatic retry, pre-due-date reminders, card update emails.

Voluntary churn: two distinct root causes — the product did not deliver promised value, or the customer did not use it enough to perceive the value. The interventions are completely different.

Churn Signals That Appear Weeks Before Cancellation

Before canceling, customers typically reduce usage gradually, stop opening emails, stop attending events, submit frustrated support tickets, stop responding to Customer Success, and mention competitors in conversations.

3-Layer Proactive Service Structure

Layer 1 — Onboarding as prevention: Most churn in the first 90 days is onboarding failure. Set clear milestones: "in the first 7 days, the customer needs to do X." Monitor who does not reach them and intervene proactively.

Layer 2 — Health score monitoring: Score based on login frequency, feature usage, communication response, active users versus paid licenses. Customers with falling scores in the last 30 days are Customer Success priority — do not wait for cancellation.

Layer 3 — QBR for strategic clients: Quarterly reviews with usage data, generated ROI, and product roadmap. Clients who participate in QBRs have significantly lower churn.

Intervention Script

  1. Acknowledge without judgment: "I noticed usage decreased in the last 30 days and want to understand if we are delivering what you expected."
  2. Ask, do not assume: "What were you expecting when you signed up? Did you get there?"
  3. Resolve or redirect: if usage issue, offer training; if product issue, be honest about roadmap.
